Aug 19, 2026. This executes and fleshes out the Aug 18 Business Baseline (Efficiency Boss model). It does not replace it — it adds: the full asset inventory (what you already have vs. what’s missing), the AI receptionist verdict, verified pricing/market data, and a sequenced execution plan. Built from a full sweep of C:\Projects, ~/.codex, Google Drive, Gmail, plus deep market research.

0. The punchline

You do not have a building problem. You have a shipping problem.

The sweep found that you already own, working and in production: a 44-page content-silo factory proven live on westbranchbuilder.com; an outreach machine with 2,071 scored prospects, 903 verified emails, and 1,482 drafted messages; a spec-site funnel that builds a prospect a working website automatically; a multi-tenant social posting service; Twilio + GPT-Realtime voice plumbing; a 12-tab CRM; rank tracking running twice daily; and the complete rank-and-rent SOP library (34-step pipeline, content prompts, on-page checklist, vendor benchmarks).

What’s missing is small and specific: a GoHighLevel account, an inbound receptionist config, a live domain for the agency site, a booking link, and sent messages. Zero outreach has ever gone out. Your own GOAL-PROMPT predicted this failure mode by name: “TJ’s failure mode is building instead of calling. He will happily spend six weeks perfecting this while making zero phone calls.” It is week 6.

The rest of this plan is sequenced so that every remaining build task is in service of a conversation that’s already scheduled to happen.


1. URGENT — before any plan work (today / tomorrow)

These are not planning items. They are money and risk sitting in your inbox right now.

  1. Answer the six West Branch Builders leads. All six are past the 4-hour SLA you wrote into your own CRM. The big one: LEAD-0001, Katie Ryan of SMF Companies — a commercial GC requesting a bid on a Qdoba brand refresh at 10889 Belleville Rd (selective demo, flooring, tile, paint, drywall, millwork, electrical, plumbing, awning, masonry, final clean). She is waiting on a yes before sending plans. It is 12 days old. Also live: LEAD-0004 Kristen Stone (new home build, Belleville, left a phone number, 5 days) and LEAD-0005 Anthony (garage demo, Ypsilanti, 4 days). This is both real revenue for your client and the raw material for case study #1. If WBB books even one of these, that’s your “silo → phone call → job” proof loop, closed.
  2. Nudge Diversified. Your 8/17 email to Vicki is unanswered and the whole engagement is blocked on two client items: GoDaddy credentials for diversifiedexc.com and their Indeed post links. Send a short follow-up today; suggest a 10-minute call to do the GoDaddy login together — credentials requests stall when the client has to figure it out alone. Also: no invoice or payment for Diversified exists anywhere in Gmail. Before doing more free work, get the $500/mo hiring-support agreement (drafted 8/17, in Drive) signed and the first payment collected.
  3. Security cleanup (30 minutes, overdue):
    • Rotate the DataForSEO key — flagged for rotation in your own pipeline README (trailing-NUL Credential Manager bug exposed it); the rank tracker burns paid checks on it every 12 hours.
    • The LS R&R Master Project Tracker sheet stores plaintext WordPress and mail passwords for ~25 domains. Move them to a password manager and delete the columns.
    • Lock down the “API Keys” sheet in Drive (working credential index, updated 8/17).
  4. Commit the Lab working tree. The agency landing page (patriot-project-group.html) has a large uncommitted diff on a 3-commit repo. One bad session loses it.

2. Decisions to lock (so every doc and script agrees)

The sweep surfaced three live contradictions. The baseline already made the calls; the assets haven’t caught up. Lock these and update the artifacts:

3. The offer — final structure

Four pillars, one bundle, no menu pricing on the site (unchanged from baseline). What changed: the market research says your numbers are materially underpriced — a verified GHL-based competitor (CAL Lead Management) charges $500/mo for the AI receptionist alone; Hook Agency’s local SEO floor is $2,800/mo; the cheapest published contractor template website anywhere in the research is $3,000–$5,000. At $500/mo for five services, the price signals low quality to the exact buyer you want.

Margin reality at 10 clients (lean stack, verified rates): COGS ≈ $88/client/mo (GHL $297 plan ÷ 10 + pay-per-use Voice AI + LC Phone + A2P + email). All-core at $797 → $7,970 MRR, ~$7,090/mo gross. Half at Growth → ~$11,970 MRR. Full tables in the GHL research doc.

The pitch stays EB’s: “costs less than a full-time hire,” exact quote on the strategy call, calls up in ~30 days (receptionist works day one), organic compounds 90–120 days.


4. AI receptionist — the verdict (your make-or-break question, answered)

Full detail in AI-RECEPTIONIST-REPORT-2026-08-19.md. The short version:

How good can it be? Good enough to sell, not good enough to leave unsupervised. Voice naturalness is solved for a 2-minute intake call; honest caller-experienced latency is 1.3–1.8s per turn on every major platform (no one is actually sub-second, whatever the marketing says); realistic containment is 70–85% on routine calls. The bar you’re clearing is voicemail — and ~80%+ of callers who hit voicemail hang up. Your #1 technical risk is job-site background noise (transcription error rate roughly quadruples), and your #1 business risk is an agent that invents a price or claims a booking that didn’t land.

How do we do it? Not a build. Not yet, probably not ever for this business:

What does it cost? $26–$45/client/mo on the GHL path at realistic volume — 4–9% of the retainer. Other agencies retail the receptionist alone at $197–$497/mo. It’s the stickiest thing in your bundle: clients will cancel SEO before they cancel the thing answering their phone.

This week — the bake-off (10 days, under $500): stand up a fake “Bowman Excavating” profile on (1) GHL Voice AI, (2) Assistable trial, (3) Rosie Scale trial. Run the 14-scenario test script in the report (noise, accent, barge-in, price pressure, emergency, “get me a human,” spam, complex scheduling, out-of-scope, no-email, rambler, tool-failure). Hard gates: instant human transfer, never invents a price, never claims a failed booking, 100% lead capture even on failed calls. Then record all three and play them for one contractor you trust — his gut is the tiebreaker.

Go-live discipline (non-negotiable, from the reliability playbook): four-block prompt (persona / always-never rules / booking rules / enumerated escalation triggers), all bookings through function calls (never freeform), knowledge base for all facts, after-hours-only for the first two weeks on every client, listen to every call for the first 14 days, five weekly metrics per client with lead-capture rate held at ~100%.

Compliance posture: Michigan is participant-one-party for recording (announce anyway — callers from all-party states dial in constantly). No Michigan AI-disclosure law yet (SB 760 passed the Senate in May, watch it). Inbound is TCPA-safe — the moment you do outbound AI calling you inherit the whole consent regime; don’t. SMS follow-ups require A2P 10DLC per client (~$25 one-time + $2–11/mo — build into Foundation). Greeting: “Thanks for calling [Business], this is Sarah — this call may be recorded. How can I help?” If asked whether she’s a person: answer truthfully, offer a human immediately. Don’t lead with “AI” — 31% say they’d hang up.

The demo line is the sales motion. EB productized theirs as Pam (hirepam.ai, “Talk With Pam Now”). Name yours, publish the number on the site, open every pitch with “call her right now.” The winner of the bake-off becomes that number — running on [phone redacted], which currently answers with voicemail.


5. Delivery systems — what exists vs. what to build (per pillar)

Pillar 1 — AI Search Visibility (AEO/GEO). Exists: one hand-authored llms.txt on WBB (lib\llms-text.ts), schema-friendly silo structure, the EB teardown corpus including their AEO/GEO landing pages. Missing: an AEO audit deliverable (is the business cited by ChatGPT/Perplexity/AI Overviews?), schema generation as a repeatable step, any measurement/reporting. Build (later, week 3+): a 10-point AEO checklist bolted onto the existing site factory — llms.txt, FAQ schema, entity cleanup, citations consistency. You have the searchfit-seo ai-visibility skill available for this. Keep it honest: the baseline’s claim that good local SEO covers ~90% of AEO is roughly right — this pillar is mostly packaging work you already do.

Pillar 2 — Website + GBP + content silo. Exists and production-proven — this is your moat: the WBB demolition silo (44 pages live, spec validator, link-graph contract, evidence-pack rules, Copyscape checks, resumable rollout control plane, twice-daily rank tracking); the site-factory v3 handoff docs in CodexHub\handoffs\ (the reusable 11-gate pipeline); three restored WordPress color-template sites + full plugin stack; the R&R content-prompt system and on-page SOP; the spec-site generator that builds a prospect a working site from their own GBP data. Missing: nothing structural. Do: finish the WBB punch list so case study #1 is airtight — fix the 28/37 broken listings from the Semrush Local audits (untouched since June), resolve the redirect/404 indexing errors (Google started validating 8/18), un-pause the GSC indexing automation, and chase the mi/michigan modifier rankings. WBB’s evidence folder already has signed contracts and verified testimonials mapped to pages.

Pillar 3 — AI Receptionist. §4. Exists: Twilio account (funded, 2 numbers), outbound GPT-Realtime worker, Cartesia account. Missing: the inbound product — which you are buying (GHL), not building. A2P registration untouched.

Pillar 4 — Lead Command Center (white-label GHL). Exists: nothing — no GHL account anywhere in Gmail or the file system. This is the biggest gap between the baseline and reality, and it blocks pillar 3, the booking link, and the client app. Do (this week, day 1 of the build sequence): GHL $297 Unlimited (not $497 yet, not the $497/mo mobile app until ~10 clients), white-label to app.patriotprojectgroup.com, build the PPG booking calendar (kills the site’s placeholder booking links), build one home-services snapshot (pipelines, review automation, missed-call textback), then wire Voice AI for the bake-off. Clients use the standard LeadConnector mobile app against your branded domain — $0.

Social (rides inside the one-time + future retainer). Exists: social-control-plane — genuinely well-built multi-tenant posting Worker (encrypted tokens, claims validation, client onboarding flow) — blocked at Meta app-permissions, not code. Pivot: for the first clients, don’t fight Meta App Review. Do it the boring way: get added as a person/Business-Manager partner on the client’s Page (you already have this for Diversified) and post via Meta Business Suite manually or scheduled. One-time “social rebuild” (profile redesign, filled boxes, photos, pinned post) is a Foundation deliverable executable today — Diversified’s Facebook redesign is the beta; the preview already exists. Revisit the control plane for automation once a real client Page grants it permissions organically.

Cross-cutting ops that already exist and just need pointing at clients: the rank tracker (config-sheet-driven, twice daily), lead-capture bridges (form → Sheet → CRM with SLA clock), the CRM & Ops workbook, CodexHub capture, the knowledge vault + orchestration layer. Missing ops: client intake form, service agreement template, onboarding checklist, monthly report generator (the anti-churn mechanism per your own GTM plan — build it in week 3; it’s a Sheets/Apps Script job against data you already collect). Privacy/terms pages: adapt the ones already shipped in social-control-plane.


6. Sales engine — the part that actually determines whether this works

Three lanes, in priority order, per your own GTM plan (which is good — the sweep confirmed it against the market):

Lane 1 — the 40 people you know. No software. Start now, point at the new site + demo line. First 5–8 clients come from here per your own plan. Rule: 3 calls a day before any build work. Diversified came from a warm relationship — that’s the pattern.

Lane 2 — the loaded gun. 2,071 scored prospects, 647 enriched, 254 priority, 903 verified emails (Tier A = 310), evidence-first drafts already written with CAN-SPAM fields, competitor named in 669 rows. What stands between it and revenue: (1) record the 30 Looms for video-prep-top30.csv — batch them, 2 afternoons; (2) human-review Tier A drafts (the reviewed_by_human gate you built); (3) flip sending.enabled, 10–20/day. The hybrid rule from the baseline: emails stay findings-first, no AI talk — they link to the AI-forward site, and the call goes full angle. Deadline: first send by Aug 26. If the Looms are the blocker, send the top 30 without Looms — a specific, true finding beats a missing video.

Lane 3 — referrals + evidence. WBB and Diversified become /evidence/ case studies in the EB template (dramatic % headline → six pains → six workstreams → timeline → before/after → quote → CTA). Blocked only on doing the work: answering the WBB leads (creates the numbers) and finishing Diversified (creates the second study).

Every pitch: the demo line. “You think your customers can tell? Call her right now.” That’s the whole close, borrowed from hirepam.ai, and none of your local competitors have it.

The scoreboard (weekly, in the CRM you already built): conversations started · audits/Looms sent · strategy calls booked · demo-line calls received · closes · MRR. Plus per-client delivery: leads captured, answer rate, containment, bookings, lead-capture rate. If a week ends with builds shipped but zero conversations, the week failed — that’s the metric that catches your named failure mode.


7. 30-day execution plan

Week 1 (Aug 19–25) — unblock + stand up the platform.

Week 2 (Aug 26–Sep 1) — first sends + demo line live.

Week 3 (Sep 2–8) — first close mechanics.

Week 4 (Sep 9–15) — close + deliver.

60/90-day horizon: 3 founding partners live → raise to full §3 pricing for client 4+ · consider Agency Pro ($497) at ~8 clients for SaaS-mode rebilling · white-label mobile app only at 10+ · revisit social automation once a client Page grants permissions · Milestone-3 PageSpeed check and the LARA licensee-list email (the one cheap data unlock still open) if Lane 2 needs more volume — not before.


8. Risk register (the short honest list)

  1. You, building instead of selling. Named in your own GOAL-PROMPT; six weeks of evidence confirms. Mitigation: the weekly conversation quota is the only metric that counts; everything in §7 that isn’t a conversation is capped at its listed week.
  2. Receptionist goes off the rails with a real customer. Mitigation is the entire reliability playbook: function-call-only bookings, enumerated escalation triggers, after-hours-first rollout, listen-to-every-call weeks 1–2, 100% lead-capture floor, monthly regression of the 14 scenarios.
  3. Underpricing locks in. Every client signed at $500 makes the raise harder. Mitigation: founding-partner framing (first 3 only, 12-month lock, testimonial consideration) makes the discount a feature with an expiry.
  4. Client-side stalls (Diversified pattern: blocked 2+ days on credentials). Mitigation: do-it-together calls for credentials, and no unbilled work past the agreement date.
  5. Single-key dependencies: DataForSEO key (rotate), Meta permissions (pivoted around), GHL as platform concentration (accepted — portable prompt/KB means Assistable is a one-week migration if needed).
  6. Compliance drift: outbound AI calling is the tripwire — don’t add it casually. Watch Michigan SB 760 and California AB 1609 for disclosure requirements; the soft-disclosure greeting means either passing costs one prompt line.
  7. Rank-and-rent habits on client domains. Your own retirement register already bans synthetic testimonials, invented proof, PBN/web-2.0 links, and city-swap scaling on real clients’ sites. The WBB build honored it; keep it written into the delivery SOP.
